Four Steps for Working on Your Partnerhsip

Most co-founders spend their energy in two places: on themselves and on the business. The partnership between them gets whatever attention is left over, which usually means it gets attention only when something goes wrong.

People Lab’s Partnership work gives the partnership its own time and structure. Every engagement follows the same four steps: Clarify, Reflect, Build and Sustain. Each step has a distinct purpose, and together they move a partnership from assumed alignment to agreements both partners have actually chosen.

Clarify: See what is shaping your partnership

The work begins by getting clear on where you are. What brought you together? What does each of you believe the partnership is for? Where do you each think it is headed?

These questions sound simple. In practice, partners often discover they have been answering them differently for months or years. One partner sees the business as a five-year build toward a sale. The other sees it as a life’s work. Neither is wrong, and both have been making decisions based on their own version.

Clarify brings those versions into the room so you can see the whole picture. We look at the forces currently shaping the partnership: the stage of the business, outside pressures, roles that have shifted, and expectations that were set early and never revisited.

Reflect: Notice the patterns

Once the picture is clear, we look at how you operate within it. Every partnership develops patterns. Who raises the hard topics and who waits? How do decisions get made when you disagree? What happens to frustration that goes unspoken?

Reflect is where differences become useful information. Different working styles, risk tolerances and communication habits are often the reason a partnership works. They cause trouble when they stay invisible and each partner fills the gap with assumptions about the other.

This step asks you to get curious together. The aim is understanding, so neither partner is on trial. For some founders, this is the first time they have talked about how they work together, as opposed to what they are working on.

Build: Create agreements that fit you

With a shared understanding in place, you can make deliberate choices. Build is where you create agreements about how you will work together: who holds authority over which decisions, how you raise concerns, how you navigate conflict, how you give each other feedback, and what each of you needs to stay well in the partnership.

These agreements become your Partnership Field Guide, a practical reference written in your language and shaped around your actual partnership. When things get complicated, the Field Guide gives you a shared starting point instead of a fresh argument.

Sustain: Keep the agreements alive

Partnerships change. The business grows, roles shift, and life outside work makes new demands. An agreement written today will need attention a year from now.

Sustain builds that attention into the work through quarterly check-ins. These shorter sessions look at what has shifted since the last conversation and what needs care now. They keep the Field Guide current and give you regular, protected time to talk about the partnership before small strains become large ones.

The Field Guide is a record of the work. Its value comes from the conversations it captures, and Sustain is how those conversations continue.

One method, different scales

The four steps stay the same across every People Lab partnership offering. The depth and scope change. A shorter engagement touches each step lightly. A longer one spends more time in each, especially Reflect and Build, where much of the meaningful work happens.

When to start

There is rarely a perfect time. Early-stage founders are busy, and when things are going well the work can feel unnecessary. The partners who benefit most often start when things are going reasonably well and they want to keep it that way. The process is also valuable when tension is already present, as a structured way to understand what is happening and decide what comes next.

Your partnership is the one thing the whole business rests on. It deserves the same intention you bring to everything else you are building.
